How a software project is run from strategy to deploy

How a software project run by a single team works, from analysis to release: the three phases, what is delivered in each and why it pays off.

By Umberto Ciriello

In short. An end-to-end project is run by a single team, from the first meeting to code in production. Three phases: analysis, design, production. The same team that understands the process is the one that builds the software and puts it online, and after release it stays to help it evolve.

Why a single team?

Because every handover between whoever analyses, whoever designs and whoever develops is a place where something gets lost. With one team, the person who understood the problem is the same person who sees the consequences of the technical choices.

The three phases

1. Analysis: we understand what you need. Before writing a line of code the problem is defined: what you need, what you do not, how much it costs, how long it takes, whether funds exist to finance it. What is delivered:

  • a validated innovation strategy;
  • a working prototype to test with real users;
  • costs, timing and resources sized precisely;
  • the funding and grants available;
  • the initial technical and business documentation.

2. Design: the technical foundations. Architecture, infrastructure, code quality: these are the costliest choices to change later, so the right amount of time goes into them now. What is delivered:

  • a scalable, maintainable architecture;
  • cloud infrastructure configured and ready;
  • CI/CD pipelines, meaning fast, safe, automated releases;
  • tested code, with unit and end-to-end tests;
  • a monitored system, so you always know how it is doing.

3. Production: the product in your users' hands. Release, verified deployment and then maintenance: infrastructure that runs and bugs fixed as they emerge from real use. What is delivered:

  • working software in production;
  • a coordinated, verified deployment, with no surprises;
  • the system available to end users;
  • continuous maintenance and bug fixing;
  • monitored infrastructure.

And after release?

Software lives for years, and over those years people, rules and the market change. That is why after release we do not disappear: we stay to help it evolve.

How do you tell if a partner really works end to end?

Four questions to ask before signing:

  1. Who follows me from analysis to deploy, are they the same people?
  2. What do I get at the end of each phase?
  3. Do I try the prototype with real users before everything is built?
  4. What happens the day after release?

The topic seen from the buyer's side is in 5 questions to ask a software house before signing.
